A year back I was visiting one of the “Cutting edge technologies” conferences. I was talking to a person in a stall which was displaying an audio-video movie clipping on a

highly constrained device which had a bare minimum OS and having dual core processors and various peripheral to support it. The demo was quite impressive and I was discussing about how they are taking it to the next level.

Meanwhile, a person standing next to me was looking at the movie and when it ended, he asked

“What is the oomph factor in this?”

Clearly, a representative of the large crowd, who was more interested in feature-set rather then the underlying technology. These are today’s end-users.

Almost everyday we see gizmos with new technologies around us. Features are doubling and costs are halving every year. Over and above this there are factors like market- window and shelf-life which are making life tougher for a developer.

Everybody is talking of how to make the user experience better. But nobody has dared to look at the backstage as to what it translates to, when a user says I would like it to be better.

For most of the projects, before even the requirements get decided, first thing which gets decided is the Release Date/Launch Date. Everybody in the management tree starts working backwards with the date and by the time the dates reach to the leaves of this whole management tree (developers), half of the schedule is eaten up by the intermittent nodes.

On top of that, customers are asking for a zero-defect code, which I think one of the most valid demands. Even though software, by design, cannot always guarantee a 100% fool-proof execution, still all the testing/quality measures can reduce defects to an almost negligible margin.

This gives rise to what I call “OOH-AAH-OUCH” theory of Developers.

Developer’s OOH-AAH-OUCH Theory

Over Our Head (OOH)

When the requirement and the schedule which is generally driven top-down instead of bottom-up is provided to the developer that is the time when all the “oohs” occur. The requirements are like the UFOs which start flying all over our heads. They are not even 10% clear at the start of the project. As each requirement is dug deeper, either it bloats up in terms of effort or it goes into what I call is grey area which later requires a lot of grey matter to resolve.

This is the first ominous sign of all the sleepless nights which will happen in the near future. The developers have a choice to work on this sign and reduce the damage, but either the “fear of asking silly question” or “ego hurt by saying I do not know this” stops them.

This is where the seed of the big problem tree is sown and hardly anybody notices it.

At the end of the project when we do the “root cause analysis” of this tree, most of the times we find this same seed as the problem.

Ask Anyone Here (AAH)

This situation starts in the middle of the project where the “blame game” starts. This is the place where the fist realization happens at the top-level that things are not going right and there might be a problem (In other words, the seed which was sown in the previous stage has turned into a plant which is visible from the top of the management pyramid). The top management starts asking “uncomfortable questions” instead of getting the status completion of the project in terms of percentages. Manager starts losing confidence in developers and developers, given all these constraints, start coding day and night to meet deadlines, and one can imagine the quality of code which gets generated during these fancy late hours.

One of my friends gave an exclusive definition of defect-free code which I think perfectly fits in today’s scenario:

A Defect-free code is one where the vendor charges the client only for the code which is delivered, the defects in the code are provided free of cost.

The project which started as a small 3-month project starts looking like it would take another century to finish it. The developers are perennially present in office and whenever asked about the status, the explanation starts “Tools are not working, 3rd party is not delivering, quality is causing too much of overhead. I have been working 18 hours a day…Ask Anyone Here”

Only UpperWallah (God) Can Help (OUCH)

This is when towards the end of the project when the customer deliveries are looming on the heads. The components are put together in a way which would even bring a “hacker” to shame. “Make it work somehow” and “How is it going?” are the only two phrases which are uttered by the manager from time to time.

Somehow (with god’s grace) the components are put together and the BOMB (Built Once with Many Bugs) is ready and delivered to the customer. The customer as soon as applies the MATCH (Minimum Acceptance Testing Coverage Hub) to the BOMB all hell breaks loose.

All the SLAs measurements starts, 1000 of matrices come out and managers become busy with projecting quality data to divert customer attention from the actual issues

Meanwhile, developers are back to the table reading requirements and coding even much more than in earlier phases. The customer is provided with “hot fixes” and quality, which is talked highly by the manager, is thrown out of the window for the umpteenth time.

The cycle goes on until each open bus is either closed or listed as a “feature” which may not be used by the end-user.

Conclusion

Though, it may look from the above factors that all the issues are with the developers and solutions can be found by easily replacing them. But then, if we actually do the root cause analysis we would find that most of the time it is the whole software cycle which is at fault.

I think the basic differentiator of software from hardware “Software once made can be easily changed whereas Hardware cannot” has become the foremost problem.

As the software can be changed at a later stage, the detailing is not done in a stringent manner hence creating loopholes and room for potential defects.

We can definitely lay policies and processes to make things more effective, but the most important aspect we need to change is the mindset of people to “do it right the first time”.

Unless we change the mindset, the products churned out by this set of people will always be deprived of “The Oomph Factor”

There are many different types of software that an advertising agency needs to conduct business efficiently. Here are some examples of tasks that can be supported by software that is currently available to agencies:

Create estimates and quotes, invoices and schedules for client approval
Prepare drafts of a new brochure, print ad, or annual report for review
Manage client feedback on direct mail materials
Track key project milestone dates
Prepare and review media plans
Prepare a storyboard presentation for a client
Prepare market research
Schedule project tasks
Review rough cuts
Create project timelines
Manage external client and prospect requests
Schedule media
Time tracking
Track expenses against estimates
Plan and analyze resources usage
Accounting and bookkeeping

To meet these needs, an advertising agency should consider the following advertising agency software:

Graphic Design Software – The agency will need a creative design Application Suite like Macromedia Design Suite or Adobe Creative Suite to do the basic graphic design, storyboarding and other more creative aspects of producing advertising material.

Audio and Video Editing Software – If they do the mockups of their radio and television commercials in-house they will need to be able to edit them for client review before they turn everything over to the actual production company that produces the final versions.

Office Applications – Most companies use Microsoft Office for word processing, spreadsheet and presentation software since it has become the standard for businesses.

Contact Manager – The agency needs a good contact manager to keep track of all of their client information. Larger agencies may want to opt for a sophisticated customer relations management (CRM) system instead.

Email Client – An agency needs a good email client. Although there are a lot of good email clients available, Outlook is the business standard and has scheduling capabilities for meetings, distribution lists, public folders, the ability to flag all correspondence from specific individual clients and basic content management capabilities.

Project management, Time & Expense Tracking Software – because they work on individual projects, an agency needs software that can track all of the costs associated with each project. The software should be able to track employee time with the ability to use split rates and multiple rates, raw materials, outsourced invoices, etc.

Accounting Software – They need standard accounting software that provides invoicing, accounts receivable, accounts payable and general ledger functions. Larger agencies may need the software to handle multiple currencies and tax codes.

New Possibilities

With the advent of extranets, special software suites have been developed specifically for advertising agencies. They include programs that can provide contact management, time & expense tracking, project management, scheduling and email management. Some of the applications can even interface directly with the firm’s accounting software.

Another innovation is the client service extranet. They have replaced email as the favored forum for sharing and organizing the vast number of documents that are part of all client/agency relationships.

Using an extranet allows all employees, vendors, suppliers, clients and others on the project team to have real time access to all of the pertinent project details from anywhere in the world. Best of all, an extranet makes it possible to share the design documents, audio and video clips with the project online in real time. No more waiting for courier delivery or a face-to-face meeting providing better customer service than ever before possible.

Know your college football? Hmmm, pick a year and name the NCAA football champion.

2008-Florida? 1986-Penn State? 1962-USC? Nope, Nope, and Nope!

No matter what year you selected you were wrong! The NCAA does not formally determine a champion for this category. But, since a gazillion dollars depends upon those bragging rights – the Bowl Champion Series (BCS) was invented. And like a software estimate – it’s been almost as popular!

The BCS computer solution was suppose to be so simple; let the computer pick the best option using statistics, add a dash erudite pontification (pollsters), stir in a seasoned splash of professional gesticulation (Coaches) and voila – an estimate of the two best teams in college football! Yes indeed, that sounds exactly like a software estimate!

The BCS scoring process uses a combination of computer tabulations and two disparate polls to determine team interim rankings, and then to identify the best two college football teams to play the “BCS” National Championship Game. The winner of this game is named the “BCS national champion.” (Not NCAA Champion!)

In BCS banter one will hear expressions like non-linear equations, standard deviation, and the Bayesian approach. Wow – that’s similar to software estimation speak. Hmm, maybe they are on to something. What if we did a software estimate like the BCS picks the best college football teams in the nation. Our premise for the typical corporate software estimate will be to determine the best cost and schedule. For the BCS – we pick the best gate attraction (income) and post bowl game extravaganza!

The Recipe!

Software Estimation Inputs

* How well did we build this the last time? (Historical Data (though likely not collected))
* What are thoughts of the senior staff? (Senior Management – 1/2)
* What do the programmers think? (Developer estimate – 1/8)
* Identify the Platform and Application, factor in the size, calculate industry averages, sieve through the parametric settings, insert Monte Carlo simulation, offset for risk confidence and schedule probability, … (Parametric estimate – 1/3)

BCS Calculation Inputs

* What did the teams do last year? (Previous year rankings)
* What do other pollsters think? (Harris Interactive Poll – 1/3)
* What do the people in the trenches think? (Coaches Poll – 1/3)
* Drop highest and lowest ranking of each team divide by 100, for maximum possible points (Computer rankings – 1/3)

That’s it for the BCS calculations – 1/3 * 1/3 * 1/3 = an answer. But alas – the BCS formula has come under dire – or dare I say – “political” scrutiny. In fact, in October of 2009, when his school was excluded from a previous year BCS bowl game, Senator Orrin Hatch, of Utah, said in a 10-page letter to President Obama calling for an antitrust probe of the BCS.

”Mr. President, as you have publicly stated on multiple occasions, the BCS system is in dire need of reform,”… “If the government can look at the concentration of money in railroads, telecommunications and software developers, then why not the big business of college sports in America?”

Software Developers??? – Yikes

In a BCS system where you have nearly a full Delphi approach – from coaches and pollsters – and then add in a computer statistical model – the computer gets blamed! No wonder software estimates are so mistrusted. While everyone knows that a parametric model is essential to making a reasonable software cost estimate it is nearly always often overridden by the objections of senior management who wish to also override those pesky “optimistic programmers.”

Has anyone considered this? The BCS by default was flawed. It excludes all but six original signers to the BCS covenant (plus Notre Dame and a few others). Without all the teams considered – without all the weightings of records and wins – and without all the scores somehow magically factored – no one will ever be happy. Kind of like a software estimate that ignores history and trends… No one ever thinks the project will take that long – until it does.

Until then, does anyone have Senators Hatch’s number?
